Automating Pre-Production Processes to Improve Timelines and Reduce Losses
Overview
Our client, a manufacturer of various parts, was facing challenges in their pre-production system. The parts needed to undergo various treatments, including outsourced processes, which made the production cycle complex. The client was unable to keep up with the schedule, which led to significant losses. Initially, the client approached us with a request to address the issue of pre-production schedule timelines. However, upon understanding the entire lifecycle, we identified that the client was facing issues with ill management starting from the receipt of RFQs. We identified the root cause of the problem and suggested a solution to automate the process and reduce manual dependency.

Challenges
Challenges
The client initially approached us with a request to improve their pre-production schedule timeline. However, upon further analysis, we found that the root cause of the problem was poor management starting from receiving RFQs. This led to a mix of in-house and outsourced processes, resulting in a complex and time-consuming workflow. The client was facing the following challenges:
1) Inefficient scheduling of various pre-production processes.
2) Manual dependency leading to delays and errors.
3) Lack of visibility and tracking of the pre-production process.
4) Inconsistent quality due to the involvement of multiple vendors.
Solution
To address these challenges, we proposed a solution that focused on automating the pre-production process, reducing manual dependency, and improving visibility and tracking. The key components of our solution were:
1) A centralized platform for managing the pre-production process, allowing the client to track and monitor progress in real-time.
2) Automating the RFQ receipt process, which was a significant source of the problem.
3) Automated workflows for various pre-production processes, eliminating manual dependency and reducing delays.
4) Integration with third-party vendors to ensure seamless coordination and consistent quality.
5) Customized reporting and analytics to provide insights into the pre-production process and identify areas for improvement.
Results
The implementation of our solution resulted in the following benefits for the client:
1) Improved scheduling and on-time delivery of pre-production parts, reducing losses due to delays.
2) Increased efficiency and productivity through automation, reducing the time required for manual processes.
3) Improved quality through standardized processes and coordination with third-party vendors.
4) Better visibility and tracking of the pre-production process, enabling proactive management of issues and risks.
Conclusion
In conclusion, the client’s pre-production process was complex and challenging to manage. However, by understanding the entire process and identifying the root cause of the problem, we were able to suggest an automation solution that significantly improved the process’s efficiency. The automation solution reduced manual dependency, reduced the chances of errors, and ensured that the cycle was on schedule. As a result, the client was able to reduce losses and improve the efficiency of the entire process.
